Your story is scarily similar to mine.
I struggled heavily with the timeline, as the first two days were work days for me. Luckily, my darling wife came up with a better Idea than I ever could've on day one, so I got to work the second I was able to sit down and commit time to developing the project.
Unfortunately, this was my first time really diving deep into developing something, so my eyes were bigger than my stomach. I never expected what I thought would be the easiest mechanics to throw such a huge wrench in my plans that I'd have to scrap half the game plan just to save time. The game doesn't even have any audio.
I thought I was planning small, but I guess it wasn't small enough for someone with so little experience. Next time I will definitely be better prepared.
